Becoming U Wellness Education

For School Leaders

Implementation Roadmap

A step-by-step guide to rolling out Becoming U SEL across your school or district. Start small, stay consistent, and let it become culture.

Phase 1

Preparation & Planning

4-6 weeks before launch
1

Form Your Implementation Team

Assemble a cross-functional group including administrators, teacher leaders, school counselors, and family representatives.

Identify 4-6 stakeholders who will champion the rollout
2

Review the Curriculum Materials

Download your grade-band curriculum and read through the scope and sequence to understand the progression of skills.

Schedule 2-3 hours for team review of all materials
3

Assess Current SEL Practices

Map existing social-emotional learning initiatives, identify gaps, and determine how Becoming U SEL will integrate or replace current approaches.

Create an inventory of current SEL programs and practices
4

Set Clear Goals

Define what success looks like: improved classroom climate, reduced behavioral incidents, stronger student relationships, or enhanced academic engagement.

Document 3-5 measurable objectives for the school year

Phase 2

Staff Training & Buy-In

2-4 weeks before launch
1

Host a Launch Professional Development

Introduce all staff to the Compass Check-In framework and the BECOME Pathway. Let them experience the tools firsthand.

Schedule a 60-90 minute introductory session
2

Model the Language

Begin using Compass language in staff meetings and daily interactions. When adults use the framework, students adopt it faster.

Start each staff meeting with a Compass check-in
3

Identify Teacher Champions

Recruit 2-3 enthusiastic early adopters per grade band who can model implementation and support colleagues.

Ask volunteers to pilot Week 1 lessons and share feedback
4

Address Concerns Early

Create space for honest questions about time, fidelity, and integration with existing demands. Acknowledge the challenge and provide support.

Host an open Q&A session before launch

Phase 3

Pilot Launch

Weeks 1-4
1

Start with the Compass Check-In

Every classroom, every day: post the Compass visual and begin with 'Where's your compass pointing right now?'

Distribute Compass posters to all classrooms
2

Teach Lesson 1 Across Grade Bands

Have all teachers implement the first lesson from their grade-band curriculum within the same week to create school-wide momentum.

Set a 'Compass Launch Week' date
3

Gather Feedback

Check in with teacher champions weekly. What's working? What needs adjustment? What are students responding to?

Send a 3-question survey every Friday
4

Celebrate Early Wins

Share stories of students using the language, teachers noticing shifts in classroom climate, or families reporting conversations at home.

Feature one success story per week in staff communications

Phase 4

Full Implementation

Months 2-6
1

Move Through Units Sequentially

Support teachers in progressing through all six units. The skills build on each other—don't skip around.

Provide a pacing guide with suggested timelines
2

Integrate with MTSS Structure

Layer Tier 2 and Tier 3 supports for students who need more. Use small-group activities and individual check-ins as needed.

Train counseling staff on targeted intervention strategies
3

Engage Families

Send home family handouts, host a parent information night, and encourage Compass check-ins at home.

Distribute first family guide and schedule info session
4

Monitor Fidelity

Conduct brief classroom walk-throughs looking for Compass visuals, student use of language, and teacher modeling.

Create a simple fidelity checklist for administrators

Phase 5

Sustain & Scale

Months 6-12
1

Reflect and Adjust

At mid-year, gather the implementation team to review progress, challenges, and student outcomes. Adjust pacing or support as needed.

Hold a half-day reflection and planning session
2

Plan for Vertical Alignment

Ensure K-5, 6-8, and 9-12 teachers understand how the framework grows with students. Share examples of age-appropriate scaling.

Host cross-grade-band collaboration sessions
3

Document Impact

Collect data on behavioral incidents, student surveys, teacher perceptions, and academic indicators to measure SEL impact.

Compile quarterly data report for stakeholders
4

Plan for Year 2

Identify new staff who need training, refresh materials, and set goals for deeper implementation or expansion.

Include SEL goals in next year's school improvement plan

Guiding Principles

Research and experience show these approaches lead to successful SEL implementation

Start Small, Scale Gradually

Begin with one grade band or pilot team. Let success build momentum before expanding school-wide. Quality matters more than speed.

Build Shared Language

When every adult uses the Compass vocabulary, students carry it from classroom to classroom. Consistency creates culture.

Measure What Matters

Track both leading indicators (fidelity, student engagement) and lagging indicators (behavioral data, climate surveys, academic outcomes).
